Meal Kit Industry Trends: Cold Pack Production Is Moving In-House

One of the most significant meal kit industry trends emerging today has nothing to do with recipes or menu personalization. It is about packaging and logistics—specifically, cold packs.

Cold packs play a critical role in keeping proteins, dairy, and produce safe during last‑mile delivery. Traditionally, meal kit companies purchased frozen gel packs from external suppliers, storing them in bulk freezers and hoping supply kept up with seasonal fluctuations. But as the industry expands and margins tighten, operators are rethinking this model.

A growing number of meal kit brands are now internalizing cold pack production, either directly on‑site or through near‑site partners. This shift fits within broader industry trends toward vertical integration, cost control, and improved sustainability.

Meal kit customers hold high expectations for both product quality and service experience.

Internalizing Cold Pack Production as a Meal Kit Industry Trend

Leading companies in the meal kit sector have explored bringing cold pack production closer to their fulfillment centers. Industry reporting highlights investments in custom packaging lines, in‑house insulation production, and redesigned temperature‑control components to better match box formats and climate profiles.

These examples reflect a broader trend: meal kit operators want tighter control over heavy, high‑cost, and mission‑critical cold chain components. Internalization allows brands to match cold pack performance to their own logistics network and reduce dependence on fluctuating supplier capacity.

Internalizing cold pack production requires significant resources.

Advantages of Internalizing Cold Pack Production

Cost Efficiency

Cold packs are heavy and energy‑intensive to freeze. When purchased externally, companies pay for manufacturing, freezing, storage, and shipping of frozen weight. Internal production eliminates long‑haul transport of frozen water and reduces supplier margin costs.

Supply Chain Resilience

Cold packs are essential to safe delivery. Internal or on‑site production reduces reliance on external suppliers and prevents disruptions from halting box assembly.

Packaging Optimization

Internal production allows companies to tailor cold pack weight, size, thickness, and freezing profiles to their boxes, seasonal variations, and route lengths. This improves thermal performance and reduces void space.

Sustainability and Material Control

Sustainability expectations are rising across all meal kit industry trends. Many traditional gel packs use polymers that are difficult to dispose of properly. By internalizing production, brands can shift to water-based packs, improving material control and reducing their overall environmental footprint.

Better Data and Continuous Improvement

Owning the cold pack process enables companies to collect operational data—freeze times, fill weights, performance outcomes—and improve thermal reliability based on feedback.

Challenges of In‑House Cold Pack Production

High Capital Expenditure

Internalizing production requires investment in machinery, freezing infrastructure, automation, and QA systems.

Operational Complexity

Meal kit fulfillment centers are already fast‑paced. Adding a manufacturing line increases staffing needs, maintenance requirements, sanitation needs, and floor‑space demands.

Quality Assurance and Food Safety

On‑site production means brands must guarantee water safety, seal integrity, thermal consistency, and proper microbial controls.

Scalability Challenges

Rolling out cold pack production across multiple facilities is complicated. Each location has different utility capacity, space, and demand patterns.

Cold pack production is more complex than it appears.

A Smarter Path Forward: Micro‑Factories for Cold Packs

A key question emerges from these meal kit industry trends:

Can companies capture the benefits of internal cold pack production without the cost and complexity?

Yes—through on‑site micro‑factory solutions.

Relocalize: A Micro‑Factory Solution for Cold Pack Production

Relocalize introduces a new business model that lets meal kit companies produce cold packs directly at their fulfillment centers without owning or operating equipment.

Relocalize installs a compact, autonomous micro‑factory that:

Connects to existing utilities (water and power)
Treats and purifies water on‑site
Forms, fills, seals, and freezes cold packs
Delivers finished packs on demand

The meal kit company pays per pack, similar to buying from a supplier—but gains all the advantages of having production on‑site.

A microfactory that produces frozen cold packs directly at the fulfillment center.

Benefits of the Relocalize Micro‑Factory Model

Reduced cost: No major equipment investment required, lowering upfront and operational expenses.
Reduced complexity: Relocalize handles maintenance, calibration, quality assurance, and water treatment.
Local production: Eliminates long‑haul transport of frozen water and reduces storage needs.
Customization: Packs can be tailored to specific box sizes, delivery routes, and climate conditions.
‍
Sustainability: Cuts GHG emissions by reducing middle-mile transportation and producing cold packs on-site.

Scalability: Deploy micro‑factories across multiple hubs without turning each one into a full manufacturing site.

Conclusion

Among the most important meal kit industry trends is the shift toward internalizing cold pack production. Cold packs influence cost, sustainability, food safety, and customer experience—so it makes sense that companies want more control.

But full internalization introduces capital costs, operational complexity, and QA responsibilities that not every company can absorb.

Micro‑factories, especially those offered by Relocalize, provide the best of both worlds:

the performance and sustainability of local production
the simplicity and predictability of outsourced supply

As the meal kit market matures, companies that adopt localized, flexible cold pack production models will be better positioned to improve margins, strengthen resilience, and deliver fresher, more sustainable boxes to their customers.
